Custom Logo Jackets: Embroidery vs Heat Transfer vs Sublimation vs Laser — Cost, MOQ & Durability (2026 OEM Guide)

TL;DR: For custom-branded jackets, embroidery and heat transfer are the cheapest per piece and both run from our MOQ of 30 pcs; sublimation needs a full-panel print so it only makes sense on light polyester shells at 50+ pcs; laser etch/emboss gives the most premium tonal look but is the priciest at low quantity. The single biggest mistake buyers make is picking a process by look alone — the fabric and wash life decide it. On a hardshell or bonded softshell, embroidery or heat transfer wins on durability; sublimation on a laminated shell can delaminate. Full decision matrix below.

Data marked OUR FLOOR comes from our own production — PTOUTWEAR (Pt Outdoor Products Factory, est. 2013-12, Taizhou, Zhejiang: 240 workers, 20 sewing lines, ~200,000 jackets/year). We run all four decoration processes in-house: 5 computerized embroidery machines, 10 print/heat-press machines, 2 laser engravers. Data marked INDUSTRY is the typical published range across comparable Zhejiang factories, given for benchmarking. Last updated: July 2026.

Which logo process is cheapest for custom jackets?

Embroidery and heat transfer are the lowest per-piece cost at small batch, and both run from 30 pcs; sublimation and laser carry a higher floor. Indicative per-piece decoration cost for a one-position logo on a jacket (adder on top of the blank garment FOB, small batch):

ProcessRel. cost/pc (small batch)Setup/plate feeMin practical qtySource
EmbroideryLowDigitizing ~$15–40 one-time30 pcs (our MOQ)OUR FLOOR (qty), INDUSTRY (price)
Heat transfer / HTVLowCut file, minimal30 pcsOUR FLOOR (qty), INDUSTRY (price)
SublimationMedium (needs full-panel print)Print setup per panel50+ pcsINDUSTRY

One-position embroidery or heat transfer is usually folded into a factory FOB quote (ours included). Multi-position, sublimation panels, and laser are quoted separately — always ask what the base quote covers.

How does each process hold up (wash & abrasion durability)?

On outerwear, embroidery and laser are the most permanent; sublimation is permanent only on the right fabric; cheap heat transfer is the one that cracks. Durability is where a wrong pick shows up as returns:

ProcessWash durabilityAbrasionFails when…Best jacket fabrics
EmbroideryVery highVery highStitched onto thin/laminated shell → puckering, needle holes leakSoftshell, fleece, canvas, heavy woven
Heat transfer / HTVMedium–highMediumLow-grade film on high-heat wash → cracks/peelsMost shells (quality film)
SublimationHigh (dyed into fiber)HighApplied to non-polyester or dark fabric → won’t bond / invisibleWhite/light polyester shells only
Laser etch / embossHighHighOver-etched on thin face → weakens fabricBonded softshell, faux-leather trims

Key rule most listing sites skip: sublimation only bonds to white or light polyester. On a black jacket or a nylon/PU laminate it either won’t take or ruins the membrane. This is the #1 reason a “cheap all-over print” quote falls apart on real outerwear.

What’s the real MOQ per process — and where does “no MOQ” hide a catch?

Typical decoration MOQ is 100–300 pcs per design at most factories; we run 30 pcs because all four processes are in-house. A “no MOQ / 1-piece” logo offer almost always means a pressed logo on blank stock jackets (CMT), not a true cut-and-sew custom garment.

Which process should I pick? (decision shortcuts)

  • Chest/arm logo, premium feel, softshell or fleeceEmbroidery. Highest perceived value, near-permanent.
  • Multi-color flat logo, any shell, tight budgetHeat transfer with a quality film. Cheapest route that still lasts.
  • All-over graphic / team kit / sublimated sleeves, light polyesterSublimation. Only on white/light poly; dyed-in so it never cracks.
  • Subtle tonal / logo-on-logo premium branding, bonded softshellLaser etch. Priciest at low qty, best high-end look.
  • Reflective safety logo → reflective heat-transfer film or 3M reflective print (we stock 3M Scotchlite).

FAQ

Q: Cheapest way to put a logo on a custom jacket?
A: Heat transfer or embroidery from 30 pcs — both are typically included in a factory FOB quote for one position. Anything cheaper is usually a pressed logo on blank stock, not custom.

Q: Will sublimation work on a black or waterproof jacket?
A: No. Sublimation bonds only to white/light polyester. On dark fabric it’s invisible; on a PU/TPU laminate it can damage the membrane. Use embroidery or heat transfer instead.

Q: Is embroidery too heavy for a lightweight shell?
A: On a thin laminated shell, embroidery needles perforate the waterproof layer. We back it or switch to heat transfer on technical waterproof shells — ask and we’ll advise per fabric.

Q: Can I mix processes on one jacket?
A: Yes — e.g. embroidered chest logo + heat-transfer sleeve number + woven neck label. Each added position is quoted separately.

Q: Do you do the decoration in-house or outsource it?
A: In-house — 5 embroidery machines, 10 print/heat-press machines, 2 laser engravers. That’s why our decoration MOQ is 30, not 100–300.
